Your dashboard shows 40 numbers. How many of them would change a decision you make this month?

For most businesses, three or four. The rest track activity: clicks, likes, sessions. Activity feels like progress, but it is not proof that marketing pays. A business can double its traffic and still lose money on every new customer.

This guide separates the digital marketing KPIs that matter from metrics that only look busy: 16 KPIs by funnel stage, with formulas and a test for spotting vanity metrics. We report these numbers to clients every month, so this list comes from what moves budgets, not from a textbook.

What Is the Difference Between a KPI and a Metric?

A metric is any number you can measure. A KPI (key performance indicator) is a metric tied to a business goal, with a target and a person responsible for it. Every KPI is a metric, but most metrics are not KPIs. Page views are a metric; cost per booked consultation is a KPI.

Metrics still have a job. They explain why a KPI moved. If cost per lead jumps, CTR, CPC and conversion rate tell you which part of the funnel caused it. The mistake is promoting them to the top of the report, where they crowd out the numbers that decide budgets.

Run any number on your dashboard through this three-part test. It earns KPI status only if:

  1. It connects to revenue or a stated goal. You can explain how a change in it affects sales.
  2. It has a target. “More” is not a target; “$40 per lead by March” is.
  3. Someone acts when it moves. If nobody changes a campaign when it drops, it is a metric.

The 16 Digital Marketing KPIs to Track, by Funnel Stage

Customers see you, engage with you, convert, then pay you. Each stage has its own KPIs, so start with the stage where your results stall instead of tracking all 16 at once.

Visibility KPIs: Are the Right People Seeing You?

KPI Formula / definition Where to find it
Impressions and reach Total displays vs unique viewers Google Ads, Meta, Search Console
Click-through rate (CTR) Clicks ÷ impressions × 100 Google Ads, Search Console
Sessions by channel Visits by organic, paid, direct, referral GA4
AI search referrals Sessions from ChatGPT, Perplexity, Gemini, Copilot GA4

CTR shows whether your listing earns the click once people see it. Our SEO work for Get Back Physiotherapy earned 42,000 clicks from 612,000 impressions, about a 6.9% CTR. A falling CTR with steady impressions usually means a competitor rewrote their listing or ad, or that AI Overviews now answer the query above you. Not tracking this yet? Start with our Search Console setup guide.

AI referrals are still a small share of traffic for most sites. Track the trend for a baseline, but skip revenue targets for now. Our SEO vs AEO vs GEO explainer covers where this channel is heading.

Engagement KPIs: Do Visitors Stay and Act?

KPI Formula / definition Where to find it
Engagement rate Engaged sessions ÷ total sessions GA4
Bounce rate (GA4) 100% minus engagement rate GA4
Average engagement time Time the page was in focus, per user GA4
Social engagement rate Interactions ÷ reach × 100 Native platform insights

The bounce rate changed, and many guides missed it. In GA4, a session counts as engaged if it lasts over 10 seconds, triggers a key event, or includes two or more page views. Bounce rate is now the share of sessions that were not engaged, per Google Analytics Help. The old “one page and left” definition no longer applies.

In our clients’ analytics, low engagement on a paid landing page usually signals a mismatch between the ad’s promise and the page, not a traffic problem. Fix the page before buying more clicks; our guide to product pages that convert shows how.

On social platforms, measure engagement against reach, not follower count. A post seen by 500 people that earns 40 comments tells you more about your message than a post seen by 20,000 that earns 60 likes.

Conversion KPIs: Are Visitors Becoming Leads?

KPIFormula / definitionWhere to find it
Conversion rateConversions ÷ sessions (or clicks) × 100GA4, Google Ads
Cost per click (CPC)Ad spend ÷ clicksGoogle Ads, Meta
Cost per lead (CPL)Ad spend ÷ leadsAd platform, CRM
Lead-to-customer rateCustomers ÷ leads × 100CRM

CPL is the number owners watch most, and the easiest to misread. Our Google Ads work brought The Tooth Place 219 new patients in six months at $25.87 per lead, and Landmark Real Estate 452 leads at $19 each.

Conversion rate is only as accurate as your tracking. Count phone calls, form fills and booking clicks as separate conversions, and do not count page views of a thank-you page twice. In our audits, inflated conversion counts are one of the most common reasons an account looks healthier than the bank balance.

Still, a cheap lead that never books is the most expensive lead you have. Track lead-to-customer rate beside CPL, using your CRM rather than your ad account. See Google Ads costs in Canada and the mistakes that drain budgets.

Revenue and Retention KPIs: Does Marketing Pay?

KPIFormula / definitionWhere to find it
Customer acquisition cost (CAC)Marketing and sales spend ÷ new customersFinance, CRM
Return on ad spend (ROAS)Ad revenue ÷ ad spendGoogle Ads, Meta, Shopify
Marketing ROI(Revenue minus all costs) ÷ marketing cost × 100Finance
Customer lifetime value (CLV)Order value × purchase frequency × lifespanCRM, e-commerce platform

ROAS and ROI get confused constantly. Here is an illustrative example:

Ad spend: $3,000 | Revenue: $12,000 | ROAS: 4x Product and fulfilment costs: $7,000 | Profit after ads: $2,000 Marketing ROI: 67%

A 4x ROAS sounds excellent; ROI shows how much you keep. For an overall health check, compare CLV to CAC. A common rule of thumb says a customer should bring in about three times what it cost to win them: a starting point, not a law. Our digital marketing cost guide covers the spend side.

CLV changes how much you can afford to pay for a customer. A dental patient who returns twice a year for a decade is worth far more than one cleaning, which is why a $25 lead can be a bargain in one industry and a loss in another. If you do not know your CLV yet, start with average revenue per customer over 12 months.

What Does a Good Number Look Like? Benchmarks vs Your Baseline

Benchmarks tell you whether you are in a reasonable range. The WordStream 2026 Google Ads Benchmarks, based on more than 13,000 US search campaigns, report these all-industry medians:

CTR 6.64% | CPC $5.42 | Conversion rate 8.18% | Cost per lead $66.69 (USD)

Industry matters more than the overall average. Here is how cost per click and cost per lead vary across a few sectors in the same report:

IndustryAverage CPCAverage cost per lead
Attorneys and legal services$9.87$131.63
Home and home improvement$8.33$90.92
Dentists and dental services$8.00$72.97
Restaurants and food$2.05$30.57

These are US figures in US dollars, so Canadian results will vary by industry and city. For context, The Tooth Place’s $25.87 per lead is about a third of the dental median.

Your own baseline matters more. Use your last 90 days as the starting line, then measure each month against it. Beating a national average while slipping month over month is not a win, and trailing the average while improving steadily often is.

Which KPIs Matter Most for Your Business Type?

Business typeTrack firstWatch secondarily
Local service (clinic, trades, legal)CPL, lead-to-customer rate, calls and bookingsGoogle Business Profile actions, CTR
E-commerceROAS, conversion rate, CLVAverage order value, cart abandonment
B2B and high-ticketCAC, CLV:CAC ratio, lead-to-customer rateOrganic sessions, engagement rate

Restaurants and other thin-margin businesses live on cost per conversion; Popular Pizza Royal West reached 363 conversions at $1.44 each. See how priorities shift in B2B vs B2C digital marketing.

Pick three to five KPIs; with more, nobody owns any of them.

How Often Should You Review Marketing KPIs?

  • Weekly: spend, CPC, CPL and conversion tracking health. A broken tag caught Monday costs less than one found at month end.
  • Monthly: conversion rate, lead-to-customer rate, ROAS and organic trend.
  • Quarterly: CAC, CLV, ROI and budget shifts between channels.

Give each KPI a named owner. Your ads manager owns CPC and CPL, your front desk or sales team owns lead-to-customer rate, and the business owner owns CAC and ROI. When a number drops, everyone knows who looks first.

The Bottom Line

The best marketing reports are short. A dashboard with 40 numbers hides the three that matter, while a report built on a handful of KPIs makes the next decision obvious. Choose the numbers that change your decisions, tie each one to revenue, give it a target and an owner, and judge progress against your own baseline rather than someone else’s average. Do that, and every dollar you spend has to prove itself.

Frequently Asked Questions

Conversion rate, cost per lead, CAC, ROAS and customer lifetime value. Together they show whether you attract, convert and keep customers profitably.

It depends on industry and traffic source. Google search ads had an 8.18% median in WordStream's 2026 data; compare against your own baseline first.

Yes, but it now means the share of sessions that were not engaged. Engagement rate shows the same signal from the positive side.

ROAS compares revenue to ad spend only. ROI subtracts all costs, so a strong ROAS can still hide a thin profit.

Track it as a trend in GA4 now. It is still a small share of visits for most businesses, so hold off on revenue targets.

Three to five, each with a target and an owner. Everything else is a supporting metric you check when a KPI moves.
